Thanks for the feedback. I'll be re-reading it again later, when some dust settles.
I've come to realize the more important thing than tools/technology (which by the way are critical to remote work) is the people.
I use to think that I could put a bunch of strangers together, give them instructions and support along the way, and they'd know what to do in a self-organizing way. But it takes real doers (what I like to call initiative-takers and leaders in a group) to fill in gaps to problem solve. It's a lot rarer than I once thought -- and I feel fortunate that I have that juice.
I thought that my interview process filtered for social and that I impressed upon team members the value of team work, but there's a lack of team feeling that I thought I could cure with my leadership. Perhaps I still can, but it's better to start with a team that already has the 'doer' traits and knows something about Agile and pair programming.
I am glad, however, that I am advancing in an obscure subject (remote team pair programming). If I can get through these early team building and hiring the right people phase (and applying the right tools and processes), then perhaps I can teach others. I was thinking of giving a workshop to a group of tech startup founders on subjects in my domain, but this might also be a good one.

I did daily remote pairing at Outpace for about 3 years. We started with Mac's default screen sharing (VNC), tried Screenhero briefly (we found it flaky as well, with occasional crashes on some machines, and a recent re-attempt didn't convince us to switch). We ended up adopting Zoom.us for our video chats, and ended up using its screen sharing ability instead.
The latency was enough (from time to time), however, for a remote keyboarder, that we decided to not use screen sharing for programming. Instead we used tmate (a fork of tmux) and character-mode editors (emacs, vim)--while often also doing a screen share so people could also observe desktop activities. Very effective, though probably a little frustrating if you love your magical IDEA or Eclipse editors.
I found remote pairing to be considerably more difficult than live pairing; there are too many ways to get distracted, and no safeguard of someone to smack you when you do. Any latency issues make it frustrating for the non-hosting party. Still, I'd rather pair when distributed than not pair.

Zoom.us is free for 1:1 meetings, or for more people for 40-minute blocks at a time. It works well most of the time.
ScreenHero is a bit flaky but is free (if you can get an invite), and is nice for pairing because it allows both users' mice to be visible and functional at the same time on the shared screen. It doesn't support webcam sharing, though.

I'm new to XP -- a recent convert and true believer in the team approach to development. I even know how to organize the tasks around the use stories and task cards using a storyboard. Agile is great!
I just wonder if a video request by me will work if the users have low bandwidth. Any tips to encourage them to be sure they 'see' each other for at least 15 minutes a day and to work together.
Also, any tips of collaborative software. I'm starting with Asana and we'll be using Skype. If anything, I can certainly get them on the screen -- but me as project manager might be overkill if done every day. I plan to meet them remotely at least once a week and at most 2 time, with getting daily standup email updates from them.
