No problem.
There's not that much traffic to the old URLs (and maybe no traffic
to URLs that never exists), so you've tried to avoid a problem that
does not matter in reality.

I plan to only keep the last 3 years, so at some point in time (may
end of this year) another folder will be deleted.

It was not a must, so no big issue here. Currently we have a solution
that you are happy with and works for me too, and if you improve the
rewrite rules in the future, that would be perfect.
