I'd keep the information displayed inline at a minimum in order to not 
loose the overview of the graph display.
However, displaying the first few characters of the comment *does* 
sound interesting.

Well, that was exactly the idea - the tooltips will show up when you 
hover above a node, so it seems like a reasonable way to show the 
comments in case you're interested.

Again, I'd first just trigger any optional display based on a 
preference variable (CPersistentBool). It's very easy to add preference 
options later on, once it's decided what really needs to be user 
configurable.
Candidates for optional display would be the amount of information to 
display inline in the graph nodes as well as whether tooltips 
containing the entire comments should be displayed.

Just try to keep an eye on what code might be worth sharing and try to 
factor out common parts.

Instead of doing this, I'd rather go for a proper outline view (or 
whatever you'd call a hierarchical table like the browser views).
That way, users would know what to expect from the view and it would be 
a standard UI element.
However, the current graph does have it's advantages over a plain tree 
view control, so this should be an alternative way of viewing the file 
history...
